What Is a Hookah Heat Management Device (HMD)?
Last updated: September 26, 2026 · Written by Kaloud Editorial Team · Reviewed by Reza Bavar
A hookah heat management device (HMD) is a metal cap that sits on top of the bowl in place of foil and holds the charcoal. It keeps the coals off the shisha and spreads their heat across the whole surface. Most HMDs also let you adjust airflow, which controls how hot the coals burn.

What does a heat management device do?
An HMD controls how charcoal heat reaches the shisha. It does three jobs:
- Holds the coals above the shisha, so they never rest on the surface of the bowl.
- Spreads the heat through the metal across the whole bowl, instead of through a few foil holes.
- Controls airflow around the coals. On most designs a lid or vents open and close to raise or lower heat.
The goal is to keep the shisha in Kaloud's working range of 130 to 220°C. Above about 220°C, the glycerol and propylene glycol in shisha start to break down [1]. For the full science, see What Temperature Should Shisha Be Heated To?
How does a heat management device work?
Heat moves from the coals to the shisha in two ways.
- Conduction. The coals heat the metal body of the device. The metal passes that heat down into the top layer of shisha across the full surface.
- Convection. Each draw pulls air past the coals and down through the bowl, carrying heat with it.
Airflow sets how hot the coals burn. More oxygen means hotter coals. Closing a lid or vents cuts oxygen and lowers heat. Opening them raises it. This gives you a way to adjust heat mid-session without moving the coals.

What is the difference between an HMD and foil?
With foil, coals sit directly on a thin sheet pressed over the shisha, and heat passes through the punched holes. With an HMD, coals sit in a metal chamber above the shisha, and heat spreads through the device.
| Foil | Heat management device | |
|---|---|---|
| Where the coals sit | On foil pressed over the shisha | In a metal chamber above the shisha |
| How heat spreads | Through punched holes, concentrated under each coal | Through the metal, across the whole surface |
| Adjusting heat | Move or remove coals by hand | Lid or vents on most designs, plus coal placement |
| Setup | Stretch, poke holes, replace each session | Place on the bowl, reuse |
| Cleanup | Throw away | Clear ash and clean after use |
The temperature difference can be large. One study of a foil-covered waterpipe measured tobacco temperatures up to 450°C nearest the charcoal [2]. In three Kaloud test sessions with a Lotus I+3, the hottest reading was 219.2°C [3]. The two used different methods, so the numbers show scale, not a direct comparison. For a deeper look, see Lotus vs. Foil.
How hot does a bowl get with an HMD?
Kaloud logged three full sessions with a Lotus I+3 on a tall black bowl with 30 g of shisha, using two Type K thermocouples recording every second.
| Session | Bowl | Length | Peak reading |
|---|---|---|---|
| 13 Sep 2026 | Niris | 89 min | 216.7°C |
| 20 Sep 2026 | Niris | 81 min | 197.5°C |
| 23 Sep 2026 | Argis 2.0 | 91 min | 219.2°C |
Every session stayed below 220°C at its hottest point [3].
What types of heat management devices are there?
- Lid-and-vent HMDs: a metal body with a removable lid and adjustable vents. The most common design.
- Open-top HMDs: coals sit on a heated plate with no lid. Heat is adjusted by moving coals.
- Electric HMDs: a heating element replaces charcoal and holds a set temperature.
How do you use a heat management device?

- Pack the bowl loosely and evenly, level with or just below the rim.
- Set the HMD on the bowl so it sits flat and centered.
- Light the coals fully until they glow evenly on all sides.
- Place the coals in the device and close the lid if it has one.
- Let it heat up for a few minutes before the first draw.
- Adjust with the lid or vents and coal position as the session goes on.

Frequently asked questions
What is a hookah HMD?
HMD stands for heat management device. It is a metal cap that replaces foil on a hookah bowl. It holds the charcoal above the shisha, spreads its heat across the whole surface and, on most designs, lets you adjust airflow.
Is a heat management device better than foil?
An HMD spreads heat more evenly and lets you adjust it without moving coals. Foil is cheaper and needs no cleaning, but concentrates heat under each coal and must be replaced every session.
Does an HMD fit every hookah bowl?
No. An HMD has to sit flat on the bowl rim. Check the device maker's size guidance for your bowl, especially for phunnel or oversized bowls.
How many coals do you use with an HMD?
It depends on the device, coal size and bowl. Start with fewer coals and add heat gradually. The goal is to keep the shisha within 130 to 220°C.
How long does a session last with an HMD?
It varies with coals, bowl load and airflow. In Kaloud's Lotus I+3 tests with 30 g of shisha, sessions ran 81 to 91 minutes.
